It was partly due to the lack of preparation of the heads of the institutions of “production”, whether cooperatives or industrial companies in owned by the State. These leaders wasted resources, because of incompetence, with little knowledge of the business they were running, accumulating losses, in a country already left poor by the colonizers.
Because of the incapacity of the Government to solve all the problems detected throughout the post-independence period, notable personal initiatives emerged as:
  • the Aravind Eye Care System, which grew from a very small 11 beds clinic to the point where it now with 14 hospitals. Where only 40% pays its bill, while the others are treated free of charge or with high discounts;
  • the Barefoot College emerged in Tilonia, Rajasthan, among the poorest populations that are rapidly evolving, learning to install and maintain solar panels for power production, install and maintain pumps for water irrigation, etc.;
  • the Jaipur foot that makes and fits prosthetic foot, for those who lost it, for a paltry amount, allowing them to live an almost normal life...;
  • and Microcredit initiatives;
  • of Self-help groups;
  • the Federation of Milk Cooperatives based on Anand Model, with the brand AMUL, which was replicated many times all over the India, etc., etc.

In due course and as a lot of economic activity took off in India, starting in 1991, with the change from the economic model (of soviet type) to that of free initiative, many people launched very profitable projects in the fields of Information Technologies, Telecommunications, Pharmaceutical products, Food industries, Consumption goods, Automobiles, Tourist enterprises, etc., all that with enormous appreciation of the capital invested.
And many Foundations appeared then, with social purposes, as did Shiv Nadar (Founder of HCL), Azim Premji (Founder of WIPRO), the founding members of Infosys, each one with his Foundation. As Tata Sons owned by philanthropic funds. And many, many others.
The total number of Foundations promoted by Indian companies responding to  Corporate Social Responsibility now stands at 187. They will have a more limited scope. However, if there are leaders with vision, they can make these foundations to become instrument of good social transformation..
Being experienced entrepreneurs, it is not by chance that those Foundations have good activity in line with their objectives: Foundations to respond to health issues; for the basic, secondary or advanced education; for the improvement of the educational system; for the betterment of the training of Teachers; and carrying out R&D in the field of education, etc.
By chance I had opportunity to read parts of a report where it came as no surprise that India had the third largest volume of “billionaires”, after the US and China (Cfr. Knight Frank's 2022 Wealth Report). India had 145 billionaires in 2021.
If it is good to be there billionaires, who are the potential doers of good, they are worth at the extent that their assets are applied with a clear sense of purpose, in the improvement of educational and health infrastructures, or to ensure minimum living conditions for everyone... always keeping in mind the greater efficiency in the application of funds.
It is natural that the 145 billionaires, when amassing the huge sum, have made many philanthropic applications, through their own foundations or in support of the initiatives in progress, of others, or occasional donations to the thousands of NGOs and Charities that work for the poor populations. But if they did not so, still they can do now, as poor people is awaiting. And that they have also developed useful businesses/companies in the country, with millions of jobs.
In fact, hoarding and having a rich bank account to lead a luxurious life is offensive for those around them, who have little or nothing. The episode of poor Lazarus at the door of the rich man Epulon, so subtlely described by Jesus Christ, in the Gospels, is a good portrait that rich people and their families in India will not want to see reproduced in their lives, due to the choices already done to apply the assets to create wealth and employment..
Also according to the Wealth Report 2022, the number of Indian households with assets worth over $30 million has increased by 11% in the last year. It currently stands at 458,000.
The great asymmetries that still persist in the country, with an abundance of the poor and needy, will certainly be the target of immediate attention of those who have possessions and desire to apply them to help raise the level of well-being of all. Among them is a high percentage of undernourished children, and it will be very important for them not to be left with the consequences of insufficient nutrition, with inevitable reflexes  in their physical and intellectual development.
*** I read with pleasure and some eagerness a note of HURUM Report referring to the greatest philanthropist of the last century, Jamsetji Nusservati Tata, the founder of the Tata Group, who would have donated $102,500 million dollars, having also inspired the creation of philanthropic trusts that hold 66% of the Tata Sons, to continue actively contributing to humanitarianism in the country.
Tata Sons detains shares in the capital of the companies that make up the Tata Group, with values ranging between 25 and 100%, enough to be a reference and to to dictate the company's policies. And dividends earned by philanthropic trusts are channeled to charitable purposes.
“Jamsetji N. Tata, who founded the Tata Group in 1868, was a man of exceptional energy (…). He had grown a very successful textile business, starting with Empress Mills at Nagpur. He had put in place the blueprint for a world-class integrated steel plant for at Jamshedpur. He had planned clean electric energy for his city of Mumbai through an ambitious hydroelectric project. In 1892, he had founded an endowment for the education abroad of promising Indian students, the first of its kind. Thereafter, he had invested significant effort in evangelizing the country’s need for a university of higher education and research in science. And in 1903, the famous Taj Mahal Hotel in Mumbai, created by him, the finest hotel in the East, had opened its glistering doors” (in Tata Stories, Harish Bhat, Penguin Random House, India, 2021, p. 173).
Jamsetji died in 1904, but the leaders who followed at the Group's helm, mostly family members/descendants, began to interpret the country's needs, realizing the ideas of doing good, serving the citizens, as Jamsetji had done. Thus, the Tata Institute of Sciences, in Bangalore (in 1911), and the Tata Memorial Center (in 1952) in Mumbai, was born to treat cancer, with access to anyone, free of charge. Before Independence, the name Tata appeared on them to demarcate from the colonizer, in some of the important institutions, such as the Institute of Sciences, the Memorial Centre, etc., which after Independence no longer were needed..
Generous gestures committed to improving the standard of living of the citizens of their country, when known and remembered, are a permanent source of inspiration for people with a minimum of sensitivity and attention to others, from which new ideas, Foundations, NGOs, philanthropic institutions, social-type companies grow to benefit the country and, in the first place, the poorest populations.
Jamsetji will certainly receive deep thanks from the many millions who were the target of his acts of generosity: those who received a scholarship to study in the country; or go abroad to study in the best foreign institutions; or received health services and cancer treatment free of charge; or those who have worked for some period in one of the companies of the Tata Group.
Jamsetji is the strong humanitarian reference. Maybe, for this reason, the philanthropic tradition has expanded in India, awakening in the encounter with broad social strata that were long forgotten and lived in terrible conditions. When the colonial occupation came, it took everything it could and left the country plunged into hunger, starvation and misery. And now it the opportune time to eradicate poverty and make all children go to school to the maximum of their capacities and enjoy a very good healthcare scheme.

Este aumento geral dos preços e serviços tem impacto em todas as famílias e poderá influenciar as nossas escolhas na hora de selecionar produtos no supermercado.
As frutas e os legumes são bens essenciais numa dieta saudável e equilibrada, mas não escapam a este fenómeno económico que começou com a escalada de preços da energia e contamina, agora, a generalidade dos bens. Produzimos bens fundamentais.
Este enorme aumento de custos está, naturalmente, a repercutir-se em toda a cadeia de valor e terá de haver uma solidariedade estratégica entre todos os intervenientes para garantir menor impacto, dos produtores e indústria, ao retalho. Uma remuneração justa aos produtores é cada vez mais crucial, porque sem ela não teremos ilusões: haverá falências e teremos menos agricultores a produzir. O contexto é extremamente complexo.
Nos últimos dois anos os consumidores da União Europeia tiveram sempre acesso a produtos de elevada qualidade, totalmente seguros e a preços acessíveis. Isso demonstra a importância do setor agroalimentar, que nunca parou. Mas neste momento é difícil garantir preços acessíveis e projetar com clareza os próximos meses. Todos os dias que se somam são dias a mais. Temos, por isso, de continuar a garantir o que fizemos até aqui: produzir com qualidade e com o melhor preço possível, sem descurar a mais justa remuneração ao produtor.
Para uma melhor perceção da realidade, dou exemplos concretos. Em alguns casos, as caixas e o transporte valem mais que os produtos. Na exportação das brássicas, principalmente couves, esta situação é caótica. Nas culturas anuais (como a batata, cenoura, couves, tomate, morango, melão ou melancia), seguramente, haverá um decréscimo de produção devido à incerteza das contas de cultura. Quem semear e plantar agora não sabe que custos terá durante a campanha.
Acresce referir que há contratos fechados antes do início da guerra que estão, agora, completamente desatualizados. E não é possível aos produtores cumprirem esses contratos negociados num contexto completamente diferente. Sentimos que da parte da Indústria e da Distribuição há disponibilidade para uma reavaliação da situação e para uma justa remuneração da produção. Contudo, nas culturas plurianuais (como a framboesa, a pera, a maçã, a laranja, uva, amêndoa, entre outros) os produtores não têm esta flexibilidade e a situação ainda é mais grave.
Quando comparamos a nossa situação com a dos principais concorrentes - Espanha, Itália e até França – o cenário é ainda mais preocupante. Quando em Espanha assistimos a um desconto transversal de 20 cêntimos por litro em preços que já são mais baixos, ficamos muito preocupados com o que isso significa para a produção nacional. Há atualmente um diferencial que ronda os 0,50 euros por litro no gasóleo agrícola entre Espanha e Portugal. É muito difícil competirmos num mercado global se continuarmos sem ter ao nosso alcance as mesmas ferramentas.
A estratégia da União Europeia tem de passar cada vez mais por uma aposta a 27 na produção de alimentos, com menor dependência da importação de países terceiros. Isso só se consegue com um plano muito forte a nível da escala e da dimensão da oferta.
Ao nível interno, defendo que para apoiar os produtores, o Governo deve atualizar o Plano de Recuperação e Resiliência (PRR) à nova realidade. Os apoios têm de ser bem canalizados, de forma a responder às reais necessidades das empresas e atenuar os graves efeitos que já estamos a sentir.
Os principais beneficiados de toda a ajuda dada ao setor serão os consumidores, pois terão a garantia de produtos de qualidade, com segurança alimentar e a preços menos elevados. Aqui nos encontramos a debater um conjunto de temas relevantes com professores excelentes. Entre eles, uma grande abordagem à Inteligência Artificial e Data Analytics, com o Prof. Robert Gregory e Alex Wallace da Yahoo, explorando as oportunidades ilimitadas e a complexidade dos seus desafios.
Mas o início da semana coincidiu também com 2 celebrações: o dia da Mãe e o 1.º maio, tradicionalmente assinalado como Dia do Trabalhador. Este último, para mim, é, normalmente, um dia de descanso e reflexão. Reflexão sobre temas sociais como as condições em que o trabalho se realiza, o emprego e o desemprego, mas também sobre a dignidade humana que se afirma com o trabalho e, não menos relevante, o bom que é descansar.
A confluência destas três circunstâncias levou-me a considerar de novo a evolução a que assistimos no mundo do trabalho. Em fevereiro, refleti sobre este tema na perspetiva das pessoas, hoje gostaria de o fazer a partir da perspetiva da organização. Afinal é deste diálogo colaborativo, multilateral que se construirá o futuro.
Na ótica da organização, importa desenvolver uma visão equilibrada dos possíveis padrões de trabalho, num mundo onde o trabalho remoto e o online continuarão a coexistir com tudo o que podemos fazer presencialmente. Só assim traçaremos o caminho que conduz à sustentabilidade também no mundo do trabalho.
Entendo a sustentabilidade neste contexto, como um ecossistema organizacional em que as pessoas realizam o seu trabalho sem se esgotar, seja por excesso de trabalho ou por isolamento contínuo, e a organização é capaz de atrair e desenvolver o talento que lhe permite manter a essência da sua cultura, implementar com eficiência a sua estratégia e adaptar-se, com agilidade, a novas situações.
Parece simples, mas não é. O mundo híbrido catapultado pela pandemia fez-nos rapidamente criar novos hábitos e sedimentou contradições muito surpreendentes. Detenho apenas em dois exemplos.
Em primeiro lugar, supostamente num enquadramento em que seria possível melhorar o equilíbrio entre o trabalho profissional, outras atividades pessoais e a família, o tempo passível de ser dedicado a estas últimas foi invadido por tarefas profissionais, mensagens, emails e chamadas que se multiplicam desordenadamente, em nome de uma maior flexibilidade para todos. Fica em carência o tempo pessoal e até o próprio “tempo de deslocação” entre atividades, que tão salutar é e nos faz falta. Na verdade, todos sabemos que o tempo gasto na transição entre atividades serve para pensar, ler, ouvir música ou podcasts, desconectar, falar ao telefone, … e que tudo isto é muito bom para a nossa estabilidade física e psíquica.
Em segundo lugar, mesmo reconhecendo que a participação é muito mais fácil e a comunicação mais rica e eficiente quando os participantes estão próximos uns dos outros, os meios digitais continuaram a ser o canal de comunicação preferencial, assistindo-se à proliferação de reuniões online e à troca de mensagens e emails, mesmo que todos estejam no mesmo espaço da empresa. Ora esta preferência massiva pela comunicação digital dificulta, comprovadamente, soluções inovadoras e transversais, pois torna mais difícil pedir ajuda, partilhar e debater ideias e opiniões. E fazê-lo de forma espontânea, informalmente.
Por isso, se quisermos melhorar o desempenho das equipas e a produtividade das pessoas, neste novo mundo trabalho é crítico o desenho da organização, nas dimensões tempo e espaço, tendo em conta os requisitos de coordenação, colaboração e criatividade a nível da equipa, as preferências de cada colaborador - dados a sua maneira de trabalhar e estilo de vida-, e ainda as características da função que desempenha. Muitos colaboradores trabalharão mais focados e de forma mais produtiva se o puderem fazer sem se deslocar à empresa. Por outro lado, na empresa, o espaço pode ser racionalizado e a presença das equipas ser pensada apenas para atividades que requeiram a presença física, como momentos de debate estratégico ou ideador. Mas convém ter em mente que embora sejam muitas as tarefas que se podem fazer remotamente, são muito poucas as funções que se podem realizar plenamente, sem um mínimo de interação presencial.
Para além disso, todos compreendemos que as relações fortes e duradouras que se geram na equipa ou quem habitualmente trabalhamos são cruciais para estimular a coesão, a cumplicidade e a confiança na organização. Como refletia Satya Nadella, CEO da Microsoft, durante 2020: “é provável que a elevada produtividade no primeiro período de confinamento se tenha baseado no capital social construído anteriormente quando a equipa convivia presencialmente”. Porém ao longo do tempo, se este capital social não é alimentado, vai-se esgotando e dá lugar a equipas descomprometidas e desvinculadas.
Mas não só as relações na equipa são importantes. Também as chamadas “relações ligeiras” (weak ties) são de uma enorme mais-valia para todos e para a organização. Esta relações não são mais do que as interações fortuitas, mas reiteradas, com outros colaboradores que encontramos no corredor, ao café, no elevador ou no dispensador de água, e com os quais não partilhamos responsabilidades, mas simplesmente temos em comum trabalhar na mesma organização.  Estes encontros inopinados favorecem a fluidez da informação e entendimento do que se passa na organização e são, muitas vezes, o catalisador que ajuda a organização a mover-se com maior agilidade, mantendo-se unida. É o tipo de relações que não se valoriza, até ao momento em que não acontecem e se sente a sua ausência. É o tipo de interação que só acontece quando as pessoas habitam o mesmo espaço.
Assim é importante não esquecer e fomentar quer as relações na equipa fortalecidas com a convivência ao longo do tempo, quer as relações casuais que sempre acontecem quando coincidimos com outros no mesmo espaço da empresa.
Concluindo, um modelo híbrido adequadamente conversado e desenhado é provável que seja o mais salutar para as pessoas, o mais eficaz para a empresa e o mais sustentável para ambos e para a sociedade.

Filas para no supermercado, filas nos correios, filas no check in dos hoteís… e, o que é o mesmo, esperar um ano pelo carro novo, esperar uma hora por uma refeição comprada online, ou esperar três meses por aquela porta da casa de banho que a arquiteta decidiu que tinha que ser lacada…
As filas são causadas pela falta de capacidade do sistema operativo para responder aos pedidos dos clientes. Umas vezes, o sistema não tem processadores suficientes para responder à procura, mesmo com uma procura constante, mas as mais das vezes o problema reside na variabilidade da procura. Isto é um problema para as empresas, porque ficam com os clientes insatisfeitos, e por isso podem perdê-los ou, pelo menos, ganhar menos com eles.
Como é que os dirigentes podem resolver – ou, pelo menos, minimizar – este problema?
Em primeiro lugar, entendendo a origem: há 6 tipos de variabilidade, e cada um pode ser tratado de forma diferente. São eles a variabilidade de chegada (quando é que as pessoas vão a um balcão dos correios), de pedidos (quando se compra um automóvel, a quantidade de escolhas que se têm de fazer define a variabilidade), de capacidades (um utente que vá à reparticção de finanças pode perceber rapidamente o problema que tem ou não, e nunca se sabe quanto é que o seguinte percebe); de esforço (o cliente pode querer esforçar-se ou não a devolver carrinhos de supermercado ao seu lugar); e a variabilidade de preferências (a RitzCarlton chama clientes pelo nome, mas há os que preferem ser tratados de outra forma).
A variabilidade resolve-se através da sua redução (que pode ser até à eliminação), como por exemplo a marcação de consultas no dentista; ou da acomodação, como por exemplo abrindo mais uma ala de um armazém quando os clientes querem armazenar mais do que o habitual.
No entanto, considerar a variabilidade só do ponto de vista do fornecedor pode ser redutor, já que a própria empresa também pode obrigar os clientes a sofrerem com ela: a variabilidade é uma estrada de dois sentidos, e quando o dirigente está a passar por ela não se pode esquecer disto, com o perigo de aumentar o desagrado dos seus clientes.
Quando um restaurante diz a um cliente que não tem mesa naquele momento, o cliente impos uma variabilidade de chegada, mas o restaurante também. Assim, ou o cliente espera, o que reduz a variabilidade; ou se vai embora, o que acomoda a variabilidade. No entanto, se o restaurante aceita o cliente que chegou sem reserva, a operação terá que acomodar a variabilidade criada pela chegada imprevista do cliente.
Ryan Buell [1] explica que é a altura de a empresa gerir, mais do que a variabilidade, a compatibilidade dos clientes: se a empresa e o cliente estão disponíveis para reduzir a variabilidade, então temos uma compatibilidade entre os dois; se os dois precisam de acomodar, então são incompatíveis; se o cliente está disponível para reduzir a variabilidade, e a empresa para acomodar, então é o cliente que tem que mudar o que pede para ser servido; e, por fim, se a empresa está disponível para reduzir a variabilidade, e o cliente para acomodar, a empresa mudará para servir o cliente. Os dirigentes teráo, assim, de procurar ter o maior número de clientes compatíveis, o menor número possível de incompatíveis, e procurar que os outros alterem os seus comportamentos para se tornarem compatíveis. E como os tornar mais compatíveis?
Há duas hipóteses, que podem ir juntas: através de maior eficiência na entrega do serviço, o que implica maior estandardização do que se faz; e através da experimentação, através da multiplicação de tentativas de melhoria da experiência do serviço. Quanto mais eficiente e mais apropriado às necessidades dos clientes, mais a empresa e os clientes são compatíveis, e, consequentemente, mais fidelizados ficam os clientes.

As organizações mais bem-sucedidas utilizam atualmente os dados para obter uma vantagem competitiva, suportando através dos mesmos processos de decisão de negócios de grande relevância.
Perguntas simples como “quais os dados que suportam esta decisão?” podem frequentemente revelar se as decisões de negócio estão suportadas por processos analíticos que permitem transformar os dados em informação relevante.
Todas as aplicações analíticas desenvolvidas com o objetivo de suportar uma decisão são constituídas por uma combinação de quatro componentes, de igual importância: Dados, Processo e Modelo Organizacional, Tecnologia e Pessoas e Cultura.
Dados
Qualquer processo de decisão informado tem como ponto de partida os dados. Ackoff define os dados como algo “em bruto”, explicando que “Simplesmente existem e não têm significado para além da sua existência. Podem existir em qualquer forma, utilizável ou não. Não têm significado por si só”. Basta pensar que se estamos perante o número 75, sem informação adicional, unidade de medida ou contexto, não é possível efetuar qualquer operação ou análise.  A passagem dos dados à informação acontece quando aos dados é atribuído um significado. No caso anterior, ao adicionar a unidade de medida “quilómetros por hora” ao número 75, consigo atribuir-lhe um significado e perceber que se está a referir a uma velocidade.  O passo final diz, pois, respeito à extração de conhecimento e passa pela definição de um contexto onde diversas informações são utilizadas para um determinado fim. Ao adicionar a informação da velocidade máxima permitida numa estrada consegue-se, através da contextualização do âmbito de aplicação, efetuar uma comparação entre as duas velocidades.
A definição do contexto relativo aos dados é fulcral para uma correta análise e utilização dos dados disponíveis nas organizações, bem como para atingir uma mais ampla literacia de dados.
Processo e Modelo Organizacional
A Gartner define a literacia de dados como a capacidade de ler, escrever e comunicar os dados em contexto. A literacia de dados inclui a compreensão das fontes de dados, dos métodos analíticos, das técnicas aplicadas e sobretudo a capacidade de descrever o caso de uso, a aplicação e o valor resultante.
O caminho para a literacia de dados obriga as organizações a efetuar uma profunda reflexão sobre o seu grau de maturidade analítica e qual a estratégia de dados a implementar para obter uma vantagem competitiva no seu setor de atividade.
Independentemente do grau de maturidade analítica, os requisitos para uma correta estratégia de dados passam por quatro pilares: tecnologia, modelo de governo, estrutura organizacional e valor de negócio.
No que diz respeito à tecnologia e ao modelo de governo, é fundamental (a) desenvolver competências na gestão de dados, no governo da informação e no analytics e (b) definir uma estrutura de governo com uma correta definição de responsabilidades e dos processos de decisão.
A estrutura organizacional é um dos pontos mais interessantes e menos unânimes entre as empresas. É possível encontrar casos de sucesso onde o modelo de gestão das atividades de dados e analytics é centralizado e outros tantos onde existe um modelo descentralizado ou híbrido. Independentemente do tipo de modelo organizacional, as organizações de alto desempenho em analytics caracterizam-se por um profundo conhecimento funcional, parcerias estratégicas e um centro de gravidade claro para organizar o talento analítico da organização. A organização dessas empresas geralmente inclui um ecossistema de parceiros que permite o acesso a dados e tecnologia e promove o codesenvolvimento de competências analíticas, bem como a amplitude e profundidade de talentos necessários para implementar um programa de analytics robusto.
Concretizando, a implementação de um programa de analytics passa por três fases principais:
  1. localizar a unidade analítica numa organização, o que nem sempre é uma decisão simples. Estas funções costumam ser mais eficaz quando estão ligadas a uma unidade de Business Intelligence, desde que tenha uma perspetiva empresarial ampla;
  2. escolher o modelo organizacional (centralizado, híbrido ou descentralizado) mais apropriado, o que depende do tipo de empresa e da sua maturidade analítica; no entanto, segundo um benchmark internacional, todos podem ser implementados com sucesso desde que seja definido um modelo de governo que previna e evite que estas unidades se tornem ilhas analíticas. Independentemente do modelo organizacional utilizado, é fundamental notar que este é evolutivo e pode alterar-se de acordo com o nível de adoção do analytics na organização; e
  3. definir qual o papel do outsourcing no percurso para uma organização data-driven, dependendo da estratégia e da centralidade do analytics na empresa. Nestas organizações em transformação, o analytics tem um papel fundamental e representa o “cérebro” da organização que suporta os diversos processos de decisão; por esta razão e pela importância estratégica dos dados, as empresas devem minimizar a utilização de outsourcing para funções analíticas.
Tecnologia
Uma vez definido o modelo organizacional e delineada uma estratégia de dados, torna-se imprescindível compreender, com base nas necessidades do negócio, qual a melhor tecnologia e metodologias analíticas a utilizar. Os desenvolvimentos analíticos têm sempre os dados como ponto de partida e passam por diversos níveis de complexidade: descritivo (procurando-se responder a questões sobre o que aconteceu), diagnóstico (com maior foco no porquê do acontecimento), preditivo (que suporta na procura do que irá acontecer) e prescritivo (cujo objetivo é definir qual a melhor ação a desenvolver). As primeiras duas metodologias pertencem ao âmbito do Business Intelligence, concretizando-se através do desenvolvimento de Dashboards, Reports e análises ad-hoc. As componentes preditivas e prescritivas pertencem à analítica avançada, que procura responder às necessidades de negócio através do desenvolvimento de modelos preditivos e de otimização.
Devido aos diversos níveis de complexidade, a implementação das metodologias acima referidas depende fortemente da maturidade e da cultura analítica presente na organização.
Pessoas e Cultura
As componentes anteriores ajudam a definir de que forma é que a organização tem de estar estruturada, qual o papel que os dados assumem no processo de decisão e qual a tecnologia a utilizar para responder às necessidades de negócio. No entanto, existe uma componente com um peso significativo neste processo de transformação das organizações: as pessoas e a cultura analítica.
A cultura depende em grande parte da orientação dos líderes e, especialmente, do CEO. Há poucas dúvidas de que a confiança que o CEO tem nos dados (a) para suportar as decisões e (b) para melhoria contínua do negócio está diretamente ligada à mensagem que partilha com o resto da organização.
Embora o CEO deva assumir um papel visível em representação da nova cultura, é fundamental que escolha um parceiro operacional. Um candidato lógico é o diretor da área de dados (Chief Data Officer), uma função que está a crescer em relevância, visibilidade e âmbito.
Um dos casos de sucesso de um processo de propagação da cultura analítica é o da Procter & Gamble. A partir de 1968, a empresa começou a desenvolver soluções de investigação operacional para sua cadeia de abastecimento e, alguns anos depois, começou a aplicar técnicas analíticas para suportar as decisões de marketing.
Em 2010, o CEO, Bob McDonald, afirmou que a mudança é uma “revolução cultural”, clarificando que “temos que mover a inteligência de negócios da periferia das operações para o centro de como os negócios são feitos”. Durante este período contratou um novo CIO (Chief Information Officer), Filippo Passerini. Uma das primeiras decisões que tomou foi renomear a direção de Tecnologias de Informação para Information and Decision Solutions, colocando o foco no desenvolvimento de soluções baseada em informação e que suportem as decisões da organização.
Em conjunto, apresentaram as três etapas que uma empresa precisava de seguir para colocar o analytics no centro do negócio:
  1. Ter as ferramentas e a tecnologia certas: reunir os diversos elementos tecnológicos, por forma a tornar mais percetível para toda a organização o verdadeiro impacto da inovação tecnológica;
  2. Colocar a pessoas certas nos lugares certos: a empresa precisa de afetar as pessoas com competências analíticas a posições mais próximas das operações e do negócio;
  3. Construir a cultura analítica: apoiar a mudança cultural movendo os dados para o centro das decisões e discussões da empresa.

Uma das iniciativas que foi implementada com o objetivo de propagar a cultura analítica foi a criação da Business Sphere, uma sala de reuniões com paredes de vidro que permite aos gestores tomar decisões enquanto analisam os dados alimentados com técnicas de visualização e metodologias analíticas. Foi um esforço tecnológico significativo, que envolveu muitas equipas externas e internas, cumprindo o propósito de colocar os dados no centro do negócio e tornar realmente visíveis os processos de decisão data-driven.

admin_preview_bg=''] El mundo empresarial ha experimentado durante los últimos años importantes cambios cualitativos derivados de la acción combinada del avance de las tecnologías de la información, el cambio climático y su impacto en el comportamiento de las organizaciones y los nuevos valores sociales que exigen de las empresas claras respuestas a nivel de atención a la diversidad y transparencia en sus acciones. Estos cambios, sumados al complejo impacto económico resultante de la pandemia del COVID y la nueva situación geopolítica que enfrenta a Occidente con Rusia y China obligan a la alta dirección de muchas empresas a “recalcular” su apreciación de la realidad en la que se desempeñan y, consecuentemente, de la agenda que deben llevar adelante para prevalecer ante las nuevas reglas de juego. En un reciente artículo hemos propuesto acometer esta tarea ayudándonos con la “lente” proporcionada por el modelo de Política de Empresa, que centra la acción de la alta dirección en cuatro grandes capítulos, íntimamente relacionados entre sí: el negocio, la estructura directiva, la convivencia profesional y la configuración institucional; y como afecta a las cuatro áreas de forma amplia, simultanea y acelerada.
En un primer artículo nos centramos en el negocio y la estructura directiva. En el artículo actual en los desafíos relacionados con las dos últimas de las áreas recién mencionadas, específicamente las áreas de convivencia profesional y configuración institucional.[1]
El Enfoque de Política de Empresa, que tiene sus raíces en el trabajo realizado por académicos del área de Dirección General de la Harvard Business School desde los años 50, y ha sido desarrollado en Europa por profesores del IESE Business School y escuelas de negocio relacionadas, constituye un marco holístico, que ayuda a diagnosticar la situación actual de una empresa y a promover el desarrollo de una estrategia fundamentada en acciones adecuadas y consistentes que proyecten a la empresa hacia  un futuro mejor de acuerdo a la misión que la guía y al propósito y los valores que fundamentan dicha misión [2]. Nuestra experiencia sugiere que al dividir los temas empresariales relevantes en estas cuatro grandes áreas a las que dirigir la atención, los directivos son capaces de apreciar lúcida e integralmente la complejidad a la que se enfrentan en los negocios de hoy en día y de generar las preguntas relevantes que les llevarán a cursos de acción efectivos.
Tras reflexionar sobre el Negocio y la Estructura Directiva en el trabajo reciente antes referido, veamos qué desafíos presentan las “nuevas realidades” a la Convivencia Profesional y a la Configuración Institucional de la empresa.
Algunos desafíos a nivel de la convivencia profesional
Agilidad Durante la eclosión de la pandemia, las empresas reaccionaron rápidamente teletrabajando y adoptando procesos que permitían la toma de decisiones con sorprendente velocidad. La agilidad también está siendo una característica básica del escenario post-COVID, con una diferencia importante; ya no es improvisada.
Nuevas formas de trabajar Aunque el teletrabajo ya se había iniciado tímidamente antes, ya se percibe que es poco probable que el nivel de adopción que se produjo durante el contexto de COVID-19 se mantenga en el futuro. Aunque se estima que del 20 al 25% (18% en España) de la fuerza laboral en las economías avanzadas podría trabajar en remoto sin perder efectividad (McKinsey, 2021) [3], lo más probable es que el futuro de las empresas sea híbrido, aunque con más personas trabajando más días desde casa. Por otra parte, la pandemia y sus consecuencias económicas y sociales hizo que muchas personas trabajaran en circunstancias especialmente duras durante largos períodos y todavía hoy no han podido lograr un adecuado equilibrio entre vida laboral y personal. Como consecuencia, la demanda por los empleados de una mayor flexibilidad, sentido de pertenencia y de una cultura más inclusiva es evidente.
¿Qué retos está planteando esto a la dirección general?
  1. Acelerar y delegar el proceso de toma de decisiones: las empresas que quieran ser más ágiles deberán incentivar a sus empleados a estar dispuestos a actuar. Esto exige a la alta dirección una mayor capacidad de delegación, y para que ésta sea efectiva es necesario que exista tolerancia con los errores que no pongan en riesgo el negocio. Una decisión tardía suele ser peor que una imperfecta.
  2.  Cómo obtener el mejor aprovechamiento de la oficina física y de las nuevas formas de trabajo sin que se resienta la organización. La dirección general deberá:
    • establecer los criterios para que el equipo directivo pueda decidir cuándo requerir la presencia física (¿cuántos días? ¿cuáles?) y con qué frecuencia deben tener lugar reuniones en persona.
    • tomar decisiones en relación con las infraestructuras físicas del trabajo; en definitiva ¿cómo trabajarán las personas? ¿cuánto espacio será necesario? ¿qué inversiones y desinversiones implica?
  3. Desarrollar una cultura eficaz que venza las resistencias internas y ayude a adaptar la empresa al entorno post-COVID. Esto implica, fomentar una cultura empresarial en la que prime:
    • la orientación externa frente a la interna
    • la delegación sobre el control
    • la audacia frente al miedo al error
    • la acción sobre la planificación
    • la colaboración frente a los silos
Desafíos a nivel de Configuración Institucional Durante la pandemia se produjo una colaboración más sólida entre la dirección, en particular el máximo ejecutivo, y los consejeros. Además, se implementaron nuevos procesos en el funcionamiento de los consejos, se puso foco en la resiliencia y se dedicó más tiempo de trabajo por parte de sus miembros.  Aunque todavía no está claro cuál de los cambios seguirá ganando impulso, es muy probable que tanto el contenido de su agenda, como sus funciones y composición puedan variar sustancialmente en el futuro próximo.
Mayor exigencia Hoy hay una mayor exigencia en el compromiso de los consejeros, en el contenido de sus funciones, así como en una composición del consejo que responda a las verdaderas necesidades de la compañía. Factores tanto como el incremento en el número de consejeros realmente independentes y la apuesta por una mayor diversidad, a nivel de género y de perfiles profesionales y nacionalidades, van ganando importancia en todos los países y en España en particular a partir de iniciativas como las recomendaciones incluidas en la última revisión del Código de buen gobierno de las sociedades cotizadas.
Control de riesgos externos El acontecimiento de la pandemia global vivido o la reciente tragedia social y humana que ha supuesto la invasión de Ucrania ha cambiado nuestra percepción de los riesgos en cuanto a su probabilidad de ocurrencia e impacto. La empresa, con toda seguridad, más pronto o más tarde, va a sufrir una crisis grave derivada de riesgos externos (aquellos riesgos sobre los que no se tiene ninguna capacidad de influir; por ejemplo: una crisis económica global, un desastre natural, una epidemia…) Lo realmente importante para las compañías y sus consejos, no es intentar predecir la causa, sino concentrarse en reducir su fragilidad. En este sentido, el consejo debe de prestar una especial atención al riesgo geopolítico y desarrollar su capacidad de entenderlo, analizarlo e integrarlo de manera coherente en la estrategia y los planes de inversión y de sostenibilidad de la empresa. Los consejos están asumiendo que la gestión de los riesgos externos debe formar parte de su agenda y, consecuentemente, avanzan los esfuerzos por convertir a la gestión de riesgo en parte de la cultura de gestión de la empresa.
¿Qué retos está planteando esto a la dirección general? El director general tiene la responsabilidad de ayudar al consejo a ser eficaz en la aportación de valor al negocio y la proyección de la empresa largo plazo. En este sentido, tiene ante sí tres retos:
  1. Promover una agenda del consejo con visión de futuro, que incluya temas como
    • sostenibilidad
    • digitalización
    • desarrollo de las capacidades de los empleados
    • gestión de riesgos
  2. Desarrollar con el presidente del consejo y los consejeros una relación que impulse la colaboración entre los miembros del consejo y del comité de dirección.
  3. Buscar una adecuada composición del consejo; aportando sugerencias en relación con la conveniencia de incorporar diversidad al consejo, así como ciertos conocimientos o experiencias (en sectores, gestión de crisis, funciones, geografías, fases de crecimiento, etc.) que enriquecerán y reforzarán el apoyo al negocio.
Mientras continuamos contemplando con tristeza y asombro el conflicto armado entre Rusia y Ucrania y las consecuencias políticas y económicas crecientemente graves que derivan del mismo. En este conjunto de dos artículos hemos abordado sintéticamente los retos que consideramos más relevantes en el mundo empresarial tal como se ha ido configurando durante los últimos años. Como en todos los análisis de este tipo, la importancia de los temas referidos variará de empresa a empresa y siempre habrá espacio para incorporar otros factores que aquí no fueron comentados. Sin perjuicio de ello, recomendamos a los altos directivos y a los consejeros interesados en apreciar los nuevos entornos de negocios lúcidamente, que lo hagan a partir del modelo de Política de Empresa. El mismo permite una mirada práctica, integral y sistémica que, desde la experiencia docente y empresarial de los autores, no es fácil encontrar en otras perspectivas conceptuales.

A las reaseguradoras, desde su visión global, les preocupa sobre todo lo que desconocen, lo que no consiguen calificar y medir. Pueden hacerlo estadísticamente, con la ayuda de cálculos actuariales, pero siempre que cuenten con la suficiente información: se trata de valorar el mayor daño posible, en términos económicos, junto a la probabilidad de que ocurra.
A veces esto no es posible.
Como ejemplo de reflexión anticipada, asistí una vez a una conferencia sobre: “¿Qué les preocupa hoy a los reaseguradores?”. Lo desconocido.
Y hablaron de tres temas de sorprendente actualidad: los Automóviles, que es el seguro particular mayor del mundo y la primera aportación de ingresos de las compañías (la energía futura, los avances tecnológicos, la propiedad). Y, sobre todo, ¿Cuánto valdrá el seguro de coches que no chocan?
La segunda reflexión fue sobre los Fenómenos atmosféricos y las Catástrofes naturales. No dedicó ni un minuto a reflexionar o filosofar sobre el origen humano, divino, los ciclos... En términos muy prácticos, dijo: suceden, cada vez más, y más imprevisibles... y sus consecuencias económicas son muy relevantes, y van creciendo. Venía a decir: lo que cuesta un huracán en el Caribe lo conozco, tengo muchos años de experiencia, pero, ¿Y todo lo nuevo, como las grandes inundaciones (que afectan hoy, 2021, a un tercio de la población mundial)?
El tercer factor de riesgo que les preocupaba nos va a resultar muy familiar: “una infección, ampliamente dispersa entre la población, cuya mutación sea mucho más rápida que la capacidad de los laboratorios del mundo para descubrir, fabricar y distribuir los antibióticos adecuados a cada cepa sucesiva”. Esto era mucho antes de la pandemia, claro.
Intentan ir por delante y las reflexiones sobre esas cuestiones que les inquietan pueden muchas veces dar también pistas a los gestores que deben tomar decisiones sobre el futuro.
¿Y que les preocupa hoy, de qué hablan?
De la guerra, claro.
La realidad es que la cobertura de los seguros en caso de guerra es muy limitada, en la mayoría de las pólizas están excluidos expresamente los daños causados por un conflicto bélico. En 2001 se añadió como exclusión el terrorismo.
La única excepción destacable, pactada en Londres un poco antes de la II Guerra Mundial, y que se mantiene, es el transporte internacional, barcos, mercancías y aviones.
Tampoco cubren las pólizas de Vida. Sólo existen algunas muy especiales para las Fuerzas Armadas que sí cubren el fallecimiento por cualquier causa (incluyendo el suicidio), la invalidez permanente y absoluta, y la incapacidad profesional por accidente.
Por eso los aseguradores hablan en estos días de algunos de los efectos en los países que no están siendo directa, militarmente, afectados:
  • Cuando las empresas reciben el impacto económico de la guerra, la tentación del fraude, por experiencia estadística, se multiplica exponencialmente.
  • Cuando los ciberataques son un arma diaria en el conflicto, el “ecosistema” se desarrolla extraordinariamente y las probabilidades de que suframos uno se multiplican. Imaginemos esta amenaza en un entorno de teletrabajo.
  • La inflación (España, INE, IPC 9,8%, Portugal INE IPC 5,39%, marzo 2022) va a hacer que las primas de los programas de seguros de nuestras empresas (con efecto transversal en todos los sectores de la economía) se incrementen al hacerlo los costes para las compañías.
Todos ellos son riesgos reales, inminentes. En este caso no son ejercicios de anticipación a medio y largo plazo.
Y, efectivamente, nos dan a los gestores pistas sobre decisiones a tomar.
